It would keep things simpler if they all had a generic starting templates rather than being a min/maxed NPC.
It could end up being 40 different character sheets that might have to be pulled up for castle defense.
I think it's a great idea when the numbers are manageable but a bit ridiculous in the long run. We definitely need something to keep that from happening.

I think npcs should just be the basic generics like a fighter, ranger, wizard, cleric

I don't even think they should be aloud to take PC class levels unless otherwise ruled by the GMs. NPCs should only be able to take NPC classes like the warrior, the expert, the aristocrat and the adept.

ok i really like this setup but i have three things i want to add. 1: for the stat blocks for the npc troops i advise using this book paizo.com/pathfinderRPG/prd/npcCodex/npc/warrior.html it has many generic warriors that would make fine grunts. 2: I think NPC fighters should also be useable in offensive war. It's great we can't use them for regular encounters, but if we are mounting a siege I would want some grunts. 3: Please don't leave out the leadership feat. It is a really useful tool and having a cohort would be a great way to have an Extra life of sorts. looking at all three I think it might even be a good idea if the only troops we can bring for a siege are the ones granted by leadership.

I also concur with giving Leadership a chance to shine, as I believe it is the feat best fitted for Realms of Calidor.

I really don't think there is anything to figure out about leadership. It's all right there in the feat listing. You gain a number of free npc class followers and a single cohort who is basically a second Character for you to play. Whats great is that the Cohort can serve as a second life if you die. The NPC class followers should use the stat blocks of npcs of their lv from the book i showed you earlier. unless they need to serve a different function; then feats and weapons can be switched out. That way you can have a group of lv 1 experts (typically craftsmen.) handling a cannon or a catapult. or lv 5 snipers with guns made from warriors. Yes you would have to supply the guns yourself. please read over the feat and enjoy paizo.com/pathfinderRPG/prd/feats.html#_leadership

I do think its time to start thinking about leadership. But here's a question: Can you decide NOT to get the followers (if you dont want to)? Because someone might want to have 1 follower, but not an army following them.

I mentioned in one thread that the leadership feat is most appropriate for realms of Calidor, given the nature of the game. I wouldn't want the followers to follow me around. They can stay at the base of operations and follow me at twitter or here in the forums
